South Star, Santa Cruz Graphite Project

Sector
Mining · Battery Metals / Graphite
Geography
Southern Bahia, Brazil
Services
Strategic Advisory · Project Leadership · Process Improvement · Decision Support

South Star Battery Metals Corp. operates the Santa Cruz graphite project in Southern Bahia, Brazil, the first new graphite production facility in the Americas since 1996. After plant construction, the project hit equipment performance issues, adverse commissioning weather, and throughput well below design, while entering a management transition with a new General Manager, Interim CEO, and CFO appointed in a short window.

Enari Global was engaged to support leadership alignment and the structured delivery of the plant's de-bottlenecking program: clarifying decision authority between site and corporate leadership, sequencing capital upgrades (a new scrubber, trommel system, drying circuit, and filter-press improvements), and establishing the operating metrics and reporting rhythm needed to track progress reliably.

The plant re-started on April 7, 2026, nearly three months ahead of schedule. By May 2026, ROM feed had risen from 1,337 to 3,798 tons, the plant moved to a 24-hour cycle, and the first concentrate shipment was dispatched. Product quality reached up to 97% carbon, with the flake-to-fines ratio improving toward design specification.

YPF, Vaca Muerta Operational Efficiency Program

Sector
Energy · Unconventional Oil & Gas
Geography
Neuquén Basin, Argentina
Services
Business Optimization · Strategic Advisory · Project Leadership · Decision Support

YPF S.A., Argentina's state-controlled oil company and dominant Vaca Muerta operator, launched a demanding efficiency program tied to its 4x4 strategy, quadrupling operational efficiency and market value over four years, targeting a rise from 97,000 bbl/day of shale oil in 2023 toward 250,000 bbl/day by 2027 while reducing lifting and operating costs through automation and workflow change. Lifting costs stood at $16.1 per boe at launch.

Enari Global supported YPF's operational leadership in translating strategic intent into structured operating change: team organization across drilling programs, decision flow between field operations and central technical functions, and workflow redesign for a faster, more standardized tempo. The firm also helped structure performance information from YPF's Real Time Intelligence Center so real-time data connected to decisions on resource allocation, contractor performance, and production prioritization.

By November 2025, YPF reached 200,000 bbl/day of shale oil, an 82% increase since launch. Lifting costs fell to $8.8 per boe in Q3 2025, a 45% year-on-year reduction. Total Vaca Muerta production reached 571,478 bbl/day in October 2025, up 34% year-on-year.
